Agony progression
Raise one pressure axis at a time
A high Agony number is not a useful goal if the run cannot explain where it breaks. Start with a stable hero and Hall, then track crowd density, elite timing, movement space, boss uptime and recovery. When one layer fails, change the equipment, ability or artifact that addresses it; do not replace the complete package after every attempt.
Marks and rare item variants can widen the ceiling, but their presence must be recorded. A guide that says Agony 3 is easy without listing shards, artifacts, mark and equipment hides most of the result. For a new account, normal quest completion and Well retrieval can create more durable progress than repeatedly forcing an unavailable endgame setup.
Vault and shards
Permanent investment should support a repeatable route
The Vault culminates in the Lord of Greed and is also the completion boundary associated with the Bard's arrival in the official Bardcore material. Prepare damage uptime, survival and the specific sequence rather than expecting a normal-stage farming build to transfer untouched.
Torment Shards support permanent growth. The 2026 official patch added bulk upgrade and refund actions, including keyboard and gamepad shortcuts, which is evidence that shard allocation is meant to be adjusted. Keep a baseline clear, change one upgrade group, and compare the same objective. A refund is a testing tool, not proof that one copied distribution is universally optimal.
